Notes on AI and document work.

Document workflows, team review and lessons from building with AI, alongside the software changes that affect them. Written by the people building Workbricks.

35%, 18.6% or 76%: build vs buy depends on who you asked

Three build vs buy stats went viral this year and seem to clash, but they asked different people different things. Worth checking the sample before you share one.

Automate the work you can check first

Invoice capture is nearly solved, contract review and fraud aren't. The difference is how easily someone can check the answer, and I want that picking your next project.

Nobody posts the day 400 update

The "we replaced Salesforce" posts all get written in week one. The bill, the upkeep and the owner question come later, and honestly, nobody posts about those.

Your workflow runs on a model you can't pin

We pin every library but not the model we work with all day. This year a quiet degradation, an upgrade and an acquisition showed what that costs.

Use casesAI agents

BBVA built 20,000 GPTs and uses about 4,000. What makes a keeper?

Most internal AI tools fade. The ones that last answer one recurring question for one team, like BBVA's legal bot handling 9,000+ queries a year.

Write-only codebases: we keep adding code and nobody cleans up

Refactoring of year-old code is down 74%, duplication up 81%. A fresh copy from an agent is faster than reading the old one, and we pay for it later in bug fixing.

Under 200 invoices a month? Maybe don't automate them yet

A firm that builds invoice automation says it isn't worth it under about 200 invoices a month, so I want you to work out which side of that line you're on first.

The first shadow-AI 8-K started with a slide deck

A bank employee, an unapproved AI app and a slide deck became a public SEC filing in under a week, with no hacker and no outage. Honestly, a pretty ordinary way for it to happen.

Coding agents reward judgment, which is why seniors use them most

Vibe coding is sold as a beginner's shortcut, but staff+ engineers use agents most. The hard part is knowing when not to hand the work over.

Fix the submission before anyone has to review it

Honolulu, Travelers and Ping An pointed AI at the person submitting, not the reviewer. I want the missing page caught at upload, not found a week later.

Which document-heavy job would you hand over first?

Bring one process you want to improve and the information behind it. We build the first version with you in the session, so the first thing you see is your own work, running.
